Methodology

The Three I’s.

A disciplined sequence for solving complex business problems — forged in conservation, where the constraints are unforgiving, and proven across sectors where operations and outcomes are tightly coupled. Three phases, executed in order, held to fixed standards. The simplicity is the discipline.

Identify · Implement · Improve
PHASE I

Identify

Diagnostic & Baseline

Before recommendations, ground truth. The Identify phase establishes — empirically and unsentimentally — what is actually happening across the ecological, operational, and human dimensions of the project. It is the work most often skipped, and the one most often regretted.

What we assess

  • Ecological condition, carrying capacity, and trajectory
  • Operational systems, capability, and standards
  • Stakeholder dynamics, governance, and decision rights
  • Financial structure, run-rate, and capital efficiency
  • Compliance, risk, and reputational exposure

What we deliver

  • A baseline diagnostic report — clear, evidenced, and direct
  • A prioritised problem map, ranked by impact and difficulty
  • A go / no-go recommendation on the engagement itself

What success looks like

  • Leadership can describe the real problem in one paragraph
  • Disagreement on facts ends; disagreement on choices begins
PHASE II

Implement

Field Execution & Capability

Strategy that lives outside a binder. We deploy alongside your teams to sequence the work, build the capability to run it, and hold the line on standards through delivery. Implementation is where most engagements break — and where we focus the bulk of our weight.

What we assess

  • Sequencing — what must come first, what cannot proceed without it
  • Resourcing — people, kit, and time relative to the job
  • Standards — the operational bar for safe, repeatable execution
  • Cadence — the rhythm of decisions, reviews, and corrections

What we deliver

  • An implementation plan with clear ownership at every line
  • Embedded delivery support — on-site presence at agreed cadence
  • Capability build for the team that will run the work after us
  • Operating standards documented for the long term

What success looks like

  • The work is being done — at standard, on time, by your people
  • Decisions are being made at the right level, with the right inputs
PHASE III

Improve

Capability & Continuity

Improve is not just measurement. It is maturity. We build the capability of the people running the work — their judgement, their decision-making, their ownership — so the change holds after we step back. Systems do not improve on their own. People do.

What we assess

  • Outcome metrics against baseline — what actually moved
  • Capability transfer — whether the team can defend results without us
  • Decision quality at the right level of the organisation
  • System drift — what is quietly slipping back to the old state

What we deliver

  • A measurement framework tied to the diagnostic baseline
  • Performance reviews with honest commentary, on a fixed cadence
  • Leadership reinforcement — coaching, sounding-board, course-correction
  • Iteration cycles — refine what works, retire what doesn’t
  • A handover dossier built for continuity, not flattery

What success looks like

  • The team owns the system — not us
  • Performance improves on its own momentum
  • Improvement is visible at the people level, not just the metric level
Why this works

Discipline, not novelty.

The Three I’s aren’t a clever framework. They are the minimum viable structure for getting hard work done well in environments that punish improvisation. The value isn’t the model — it is the refusal to skip a phase.

One language across phases

The same framework runs from boardroom to field, removing translation loss between strategy and execution.

Forced sequencing

You cannot implement what you have not identified, or improve what you have not measured. The order is the protection.

Built for handover

Every phase produces artefacts your team can run with. We design for our absence from day one.

See how this would apply to your project.

We’ll walk through your situation against the framework — at no cost — and tell you where we’d start.
